The kickoff meeting goes the same way every time. The legacy-MDM vendor pulls up the architecture slide, points at a box in the middle labeled “hub,” and says the quiet part out loud: “First, we migrate all your data into our platform.” Everyone nods. Nobody flinches. And right there, before a single golden record exists, the project has already booked its biggest cost and its biggest risk.
The migration is the tax
Moving master data into a central hub is not a setup step — it's the whole first act. It takes months of extraction, mapping, and reconciliation before anyone sees value. Worse, the day the migration finishes, it's already out of date: your source systems kept changing while you were copying them, so the hub lands stale and the sync fight begins immediately.
Then there's what you just built — a brand-new, consolidated copy of your most sensitive data, sitting in someone else's platform. You now have to secure, govern, and answer for a second home for records that were fine where they were. The old model asks you to create your largest attack surface just to get organized.
Zero-copy: the golden record you never centralized
